Having grown into one of Denmark’s largest private healthcare providers, Aleris chose to focus on cultivating a new leadership framework. Increasing organizational complexity—with more employees and multiple business areas—made it essential for Aleris to sharpen the definition and expectations of the leadership role. Thus the need for a renewed framework arose.
Working with the Leadership Pipeline
Both horizontally and vertically, the Leadership Pipeline strengthens collaboration across the leadership chain. It does so, by clarifying leadership roles that drive business performance and results. It serves as a unifying thread across all processes that influence and support leadership, ensuring coherence and alignment throughout the organization.
A Leadership Pipeline–based framework also builds a more strategic leadership chain with stronger execution capacity, improving the organization’s ability to implement strategy to the benefit of employees, customers, and the business alike.
Moreover, a Leadership Pipeline–based approach provides a clear framework that supports recruitment and onboarding of new leaders, as well as smoother transitions between leadership levels—ultimately raising success rates, performance, and well-being.

Using the leadership framework, Aleris has been able to bring forth greater clarity to the leadership task, influencing several key factors:

The Three Phases – and How We Approach Them
First, the foundations for the forthcoming Aleris Leadership Pipeline were established. This involved activities designed to ensure the development of a Leadership Pipeline rooted in Aleris’ key strategic signposts and the customer promise, while also securing the systematic involvement of senior management — a prerequisite for the successful subsequent implementation and embedding of the Aleris Leadership Pipeline.
As a result, the Aleris Leadership Pipeline was systematically implemented and embedded in the daily practices of managers and employees. The work in this phase ensured that the descriptions and expectations from the Leadership Pipeline were translated into concrete everyday actions.
After the development and implementation of the Aleris Leadership Pipeline, it was natural to proceed with synchronizing the tools, systems, and processes impacted by the new Leadership Pipeline.

Here are some examples of the areas with were integrated with the new framework:
- Leadership Pipeline training for internal consultants, equipping them to support the new framework—particularly local implementation processes and leaders’ day-to-day application.
- Leadership evaluation, enabling leaders to be assessed against the concrete expectations and role descriptions defined in the Leadership Pipeline.
- Recruitment and onboarding, using the framework as the foundation for identifying the competencies and profiles needed in the organization.
- Talent development, enabling a more strategic approach where the Leadership Pipeline defines which competencies to develop internally, ensuring Aleris Hamlet builds a pool of leaders and employees trained according to the specific role descriptions in the framework.
